A few years ago, the question on every business leader's mind was whether they needed to learn to code. The consensus that eventually emerged was nuanced: no, you don't need to write software, but yes, you need to understand how it works well enough to make smart decisions about it. Today, a strikingly similar debate is playing out around AI agents โ and it deserves the same nuanced answer.
AI agents are autonomous software programs that can plan, reason, and take multi-step actions to complete a goal. Unlike a simple chatbot that answers a single question, an agent might be instructed to "research our three main competitors, summarize their pricing, and draft a report" โ and then go do exactly that, step by step, without further hand-holding. They are, in short, one of the most consequential technologies hitting the business world right now.
The instinct of many business professionals is to delegate understanding of this technology to IT or a newly hired AI lead. That instinct is understandable โ and largely wrong.
Why Literacy Matters More Than You Think
Consider how AI agents actually get built. A developer starts by defining a goal, then breaks it into discrete tasks. They choose which AI model will power the agent's reasoning, connect it to tools โ a web browser, a database, an email client, a calendar โ and write instructions that tell the agent how to behave, when to ask for help, and what guardrails to respect. Finally, they test it, watch it fail in unexpected ways, and refine it repeatedly.
Even reading that paragraph, a business professional who has never written a line of code should recognize several decisions that are not fundamentally technical. What goal should the agent pursue? What data should it have access to โ and what data should it absolutely not touch? How much autonomy is appropriate? When should it escalate to a human? These are judgment calls, and they require domain expertise, risk awareness, and strategic thinking that a developer alone rarely possesses.

If you cannot describe what an agent is doing under the hood โ even roughly โ you cannot evaluate whether it is doing it well. You will not catch the subtle errors. What You Should Actually Learn

Knowing these failure patterns helps you design better oversight processes and set appropriate expectations with stakeholders.
5. The human-in-the-loop question.
Not every agent should run fully autonomously. For many business applications, the right design has a human approving certain actions before they execute โ sending an email, moving money, deleting a record. Understanding when to require human review, and when autonomy is safe, is a genuinely strategic decision.
The Case Against Actually Building One (for Most People)
Here is where the argument becomes more pragmatic. Building a production-ready AI agent โ one that runs reliably, handles edge cases gracefully, and integrates securely with real business systems โ is a serious engineering undertaking. For most business professionals, the time required to develop that skill is time not spent on the strategic and relational work that actually makes organizations run. The opportunity cost is real.
There is also a credibility risk. A business leader who dabbles in building agents without deep expertise may ship something that breaks in production, creates a data privacy incident, or simply performs so poorly that it undermines confidence in AI initiatives more broadly. Enthusiasm without competence can do more damage than informed caution.
The more productive path for most professionals is to build the literacy to be a sharp internal client and a critical evaluator. Learn enough to write a clear brief for an AI agent project. Learn enough to review the system prompt and ask hard questions about guardrails. Learn enough to know what to measure and what constitutes success. Then let the engineers do the engineering.
The Bottom Line
The professionals who will get the most value from AI agents are not those who build them โ they are those who know enough to direct, evaluate, and trust them wisely. That is a literacy goal, not a technical one. It is achievable in days, not months, and it will almost certainly become a baseline expectation for business leadership within the next few years.
You do not need to build an AI agent. But if you cannot explain, at least roughly, how one works โ that is a gap worth closing now, before someone else fills it for you.
